erm well u need HL model viewer. in HL mdl viewer, open you model and go to the textures tab, then u will be able to view the skins for the certain parts of that model. now get a programe like Paint Shop Pro 7 or photoshop 6 or wat ever and open that, now go back to HL mdl viewer and near the bottom of the HL mdl viewer u will see Export , Import and Save model and a number say 67 x 78 <---- that number is the key to replacing skins. press export save the skin file u want to use and save it to a directory. then open for example PSP7 and re-size the skin texture save it then go back to HL mdl viewer and press Import to the texture u want to replace.

Then open the model you're putting this texture on and do the same thing, this time importing the new texture to replace the one you don't want. Then save the model, and you're all set.
However, the textures <i>must</i> be the same size for you to replace them. If they're not, note down the dimensions you need to change the texture to (it tells you next to the import/export/save buttons), and resize it in a paint program. Voila!
