Just an idea to make shade hive a little more desirable in the early game and not be 100% countered by obs.
Allow both of the current upgrades (silence & camouflage) the ability to do bonus damage if you attack a marine in the back (or possibly anywhere) on your first hit. This is an idea similar to a lot of RPG’s backstab ability.
In theory the marine is not aware an alien is nearby, and would not be on guard, the alien could be assumed to strike a more vital area on his first hit.
Maybe make the bonus damage such that an early skulk can 2 bite a marine without the need of parasite (since using parasite gives you away in cloak mode currently). Obviously the numbers would need to be tweaked, but maybe an across the board 150% damage increase on the 1st strike?
For camouflage, the bonus damage is canceled if you become uncloaked before your 1st attack.
For Silence, the bonus damage is canceled if you take damage before your 1st attack (aka you got spotted and this would be easier to code).
As an alternate or addition idea for the Camouflage upgrade, allow the alien to jump once at full speed before becoming fully de-cloaked, once you land you become un-cloaked. This would allow some increase in mobility and guarantee you at least 1 hit on a marine that’s on the move. Maybe make the jumping alien 20% visible while doing this. And/ or give the alien a 50% cloak for 2~4 seconds upon breaking stealth.

This wouldn't change anything about the fact that Camouflage is 100% negated by Obs. Camouflage is also strongest when used in the early game where marines don't have a working economy yet and can't afford many Obs and scans.
This would be a ridiculous and unneeded buff to Camouflage: marines are already screwed when they don't have constant scans around them because aliens have more than enough of an advantage by getting the first bite and being already so close that the marine has no chance to shoot them in time. No need to make the game even less fun for marines against an enemy they can't see by getting insta-killed everywhere.
It does not look like you actually know what the problem with the Shade Hive is when you try to address it with this feature.
And granted the bonus damage change to camoflage probably isn't needed (maybe even over powered), but it just seems like it's fairly easily countered to me once marines know what direction your kham went. I was just thinking it might be nice to have a partial cloak upon detection (50% cloaked for 2~4 seconds), and or the ability to jump at a 20% visability while cloaked before landing.
I guess I neglected to mention that though :)
